A table where you start d4 -> d8 -> d12 -> d20?
Your old characters don't need to die, they stay "at the base" contributing to plot and mechanics with bonuses and "downtime events", which also scale with the community growth.
Would people care about them?
Has anyone done this before?
Would this be playable?
